Across the 4A path

A repeatable way
to make AI decisions.

Install a working rhythm for finding opportunities, testing them with cross-functional pods and building the internal facilitation capability to keep doing it.

The challenge

Individual pilots do not make an operating model.

When every team uses a different method, leadership cannot compare investments or learn across the portfolio. An AI Discovery Lab gives the organisation a shared cadence, small temporary teams and a record of decisions made.

01AI ideas arrive from many functions with no common filter
02The same lesson is relearned in separate pilots
03Outside facilitators remain essential for every new challenge
The decision this work supports

Make the next commitment with the evidence in view.

A Lab is a repeatable operating rhythm, not a permanent room or a new department. It gives ideas a route through framing, testing and decision. The aim is to make the organisation better at stopping weak ideas as well as advancing strong ones, while internal people learn to run the process.

Inside the engagement

How the work actually happens.

The sequence is adapted to the challenge, while each decision and output remains visible to the people who will own the result.

01

Run a pilot Lab

Choose one real business challenge and a cross-functional team. Frame the opportunity, redesign a workflow or experience, and test a working slice. The first Lab proves both the use case and how the organisation can work together.

02

Train internal facilitators

Select people who can lead difficult decisions across functions. Teach them to prepare sessions, surface assumptions, manage divergent views and record the evidence behind a call.

03

Supervise the first internal cycles

New facilitators lead while Fox IT coaches preparation, observes the work and helps debrief. The methods are adjusted to fit the organisation's decision rights and governance.

04

Build a portfolio rhythm

Leadership receives a concise view of ideas framed, stopped, tested and moved toward production. The cadence creates learning across teams rather than a set of isolated pilots.

What changes

A capability that stays inside the organisation.

The result is a clearer decision and work your team can use after the engagement.

01 / OUTCOME

Discovery cadence

A regular route from idea to framing, sprint and decision.

02 / OUTCOME

Cross-functional pods

Temporary teams formed around one opportunity at a time.

03 / OUTCOME

Internal facilitators

People trained to run the method and maintain decision quality.

04 / OUTCOME

Portfolio view

Leaders can see ideas stopped, tested, funded and measured.

The tangible outputs

Documents and evidence that travel with the work.

Every deliverable has a purpose in the next decision. Fox IT will agree the exact format with your team before the engagement begins.

01 / DELIVERABLE

Lab operating guide

Roles, cadence, gates and a common way to record decisions.

02 / DELIVERABLE

Facilitation toolkit

Agendas, templates and preparation steps for repeatable sessions.

03 / DELIVERABLE

Initial pod capability

Teams that can form around a problem and disband after a decision.

04 / DELIVERABLE

Portfolio measures

A view of decisions and outcomes, including ideas stopped early.

The working team

The right people need to shape the answer.

Enterprises with a steady flow of AI opportunities that want a repeatable internal way to decide and deliver.

  • Executive Lab sponsor
  • Internal facilitators
  • Business and technology pod members
  • Governance partner
What to prepare

Identify one challenge with a committed business owner and access to users or process evidence. The first cycle should be important enough to matter and bounded enough to finish. Choose internal facilitators who have time and authority to learn by doing.

Ways to work with Fox IT

OPTION 01

Pilot and design

Fox IT facilitates the first Lab and helps define the operating model around it.

Common questions

Questions to settle before you begin.

Good work starts with clear expectations about scope, people, evidence and the decision at the end.

Do we need a new AI department?

No. Temporary discovery pods can operate inside existing teams. The operating model defines how they form, decide and hand work back.

How do we know the Lab is working?

Track decisions made, weak ideas stopped, use cases validated, time to decision and value from initiatives that reach production.

What is the role of the facilitator?

The facilitator protects the quality of the process and evidence. They do not decide the business priority alone; the named decider owns that call.

Where did this model come from?

The structure draws on Design Sprint Academy's AI Lab approach, combined with Fox IT's Ascent discovery and 4A delivery path.
